Burnout is more than just being a little tired—it’s ugly. For some people it’s the Sunday scaries times ten. For others it’s crying in the car between meetings, or losing the spark for the very thing they worked so hard to build. Harvard Business Review literally calls burnout one of the biggest risks for entrepreneurs, and studies say over 70 percent of founders experience it at some point.

That’s why this week’s episode of The Real Stuff hits different. Host Lucie Fink sits down with seven-figure business coach Chirag Shah—who’s lived the high-highs and the low-lows of building big—to share the rules he swears by for making millions without losing yourself in the process.

Choose activity over outcome

Here’s the thing about goals: They’re liars. Not because they’re bad, but because they trick us into believing we can control outcomes we absolutely can’t. You can’t control whether your startup gets funded, whether your post goes viral, or whether your boss finally gives you that promotion. But you know what you can control? Showing up.

Chirag learned this the hard way after throwing himself pity parties over every setback. When you’re starting something new, he says, remember that consistency matters more than the end results. “Just commit to the activity,” he says. “Do the activity for a month and then you could start having outcome-based thinking.”

So instead of obsessing over whether your side hustle will replace your salary, focus on sending five emails a day. Instead of spiraling about if you’ll ever “make it,” commit to posting consistently for 30 days. And instead of doom-scrolling for “inspo” while comparing yourself to everyone else, just schedule 25 minutes to actually work on the thing. Focus on the reps, and let the results show up when they’re ready.

Tailor the 80/20 rule

Every productivity guru wants to sell you their magic system—the morning routine, the color-coded calendar, the life-changing app. What they won’t tell you: if it doesn’t fit your actual life, it’s useless.

As Chirag puts it: “Good coaches will try to get you to conform your unique 20 percent to their 80 percent system. The way that I look at it is, it is my job to tailor my 80 percent to your 20.” In other words, your systems should bend to fit you, not the other way around. If you’re not a morning person, stop forcing yourself to wake up at 5 a.m. just because some LinkedIn influencer swears by it. If you hate meal prep, find another way to eat well. Maybe you’re more creative at night. Maybe you focus better with background noise. Maybe you do your best work in 90-minute blocks instead of 25.

This isn’t about making excuses. It’s about being honest with yourself and building habits you’ll actually use. Because the best system isn’t the one that looks aesthetic on Instagram. It’s the one you can stick to on a random Tuesday when you don’t feel like doing anything at all.

Run every idea through 4 tests

Shiny object syndrome is real, and it will destroy your focus faster than you can say “pivot.” Every entrepreneur has been there—you’re working on something solid, then you see someone else’s success story and suddenly you’re convinced you need to completely change direction. Chirag has a simple fix for this.

Before you chase any new idea, ask yourself four questions: “Is it profitable, repeatable, predictable, scalable?” If it doesn’t check all four boxes, it’s not worth your time. Your attention is the most valuable resource you have, and every minute spent on an idea that can’t scale is a minute stolen from something that could change your life.

Own your time (and your phone)

Your phone is sabotaging your productivity. You probably think you use it a “normal” amount. You probably think you have it “under control.” You’re probably wrong. Chirag’s research with over a thousand entrepreneurs revealed something that should terrify all of us. “Most real estate agents pick up their phone once every nine to 11 minutes. Like how the hell are you supposed to get anything productive done?” he reveals.

If that pattern sounds familiar, it’s because most of us aren’t much better. We’re constantly pulled away by notifications, texts, or the irresistible urge to “quickly check” something. And here’s what makes it worse—research from UC Irvine shows it takes about 23 minutes to fully refocus after an interruption.

Turn off every notification except calls and texts from humans you care about. Put your phone in another room during focused work sessions. Try one 25-minute Pomodoro where you’re completely disconnected. You’ll be shocked by how much you accomplish when you’re not constantly switching between your work and whatever chaos is happening in your DMs.

Program your nights, not just your mornings

Everyone’s obsessed with morning routines—green juice, meditation, sunrise journaling—but Chirag thinks we’re focusing on the wrong end of the day. For him, the real reset happens before you even go to sleep. As he puts it: “Read the thing three to five times. You’re programming your mind. At night, your brain will think about it, dream about it.” He’s talking about “I am” statements—basically affirmations that don’t make you want to cringe.

Before bed, write down who you want to be and what you want to accomplish, but frame it like it’s already happening. “I am building a business that gives me freedom.” “I am confident in my decisions.” “I am capable of handling whatever comes my way.” Read it a few times, then put it away. Your brain really does keep working while you’re asleep. It might sound a little woo-woo, but studies show that sleep helps lock in whatever you were focused on before bed. So if you feed your brain affirmations instead of TikToks or Slack pings, you’re basically giving your subconscious a head start on tomorrow.

Burnout is real, but it doesn’t have to be the cost of chasing success. With Chirag’s rules, you’ve got a playbook for building big and keeping your sanity intact. Want to hear more of his insights?
